What hotel owners still underestimate in commercial planning
Commercial performance is rarely constrained by demand alone. More often, it is constrained by clarity.

Owners tend to frame commercial planning as a question of demand: how much of it exists, where it comes from, and how to capture more of it. It is a reasonable framing, but it is incomplete.
In our work with hotel owners across the Nordics and beyond, the more frequent constraint is internal. It is the absence of a shared, written, defensible answer to a small set of questions. Who is this hotel for, precisely? What are we willing to say no to? What does success look like in twelve months, and on what evidence?
Without that clarity, commercial planning becomes reactive. Pricing follows competitors instead of positioning. Distribution expands by default. Segmentation widens until the property is, in effect, for everyone — which usually means it is preferred by no one.
Strong commercial planning starts upstream of the spreadsheet. It starts with a small number of decisions that are made deliberately and held with discipline. Everything downstream — rate, mix, channel, spend — becomes easier to evaluate once those decisions exist.
Underestimating this work is common. It looks soft compared to a revenue model. In our experience, it is the single highest-leverage activity an owner can lead.
